The signal

If the issue appears on the board agenda only as a compliance update, the conversation has probably been framed too narrowly.

The mechanics matter. So do the data and declarant process. The commercial question is wider: which inputs, products, customers and supplier choices create exposure, and who owns the response across the organisation?

1. Do we know the embedded exposure of every relevant input, by supplier?

A product-family average can hide concentration. The board needs the supplier-level view, with country of origin and a clear distinction between verified information and a default or estimate.

2. What does the range look like now and under a credible sensitivity?

One point estimate creates false confidence. Show a current case, a central future sensitivity and a stress case. The aim is not to predict one exact number. It is to learn whether the issue could become operational, material or strategic.

3. Which response protects the most margin per pound and unit of attention?

Rank the levers. A supplier change, verified-data programme, process improvement, redesign, price response or market posture each carries different cost, time and implementation risk.

4. Who owns the issue end to end?

Procurement owns supplier mix. Operations owns process data. Commercial teams own customer conversations. Finance owns the margin view. The board must create one accountable cross-functional owner or the issue will be touched by everyone and owned by no one.

5. Which customers have asked for evidence, and what answer are we prepared to give?

The first serious request should not trigger improvisation. Leadership should know which customers are likely to ask, what evidence exists and whether the commercial posture is to defend, reduce, pass through, pivot, watch or exit.

The next action: ask procurement and finance to produce the first exposure table, then make the assumptions and gaps visible to the board.
